"Calm Down" Is Not a De-Escalation Strategy — Lessons from the Retro That Almost Broke My Team

A few years ago, I sat in on a retrospective that had turned into a quiet minefield. No one was shouting — but every sentence was loaded with blame, and the team left the room more disconnected than when they walked in. That moment changed how I coach.
In this talk, I'll share what happened next: how small, deliberate shifts in language — moving from judgment to observation, from accusation to need — slowly rebuilt trust in that team. I'll draw lightly on Marshall Rosenberg's work on nonviolent communication, not as a framework to teach, but as the spark that shaped my own practice.
This is not a lecture on communication theory. It's a collection of real before-and-after moments from my coaching work: retrospectives, feedback conversations, and daily standups where a single reworded sentence changed the emotional tone of the room. Together, we'll look at what made those shifts work — and where I got it wrong before I got it right.
