Culture Is What People Do: Building Support Systems That Work
"AI's primary role in software development is that of an amplifier. It magnifies the strengths of high-performing organizations and the dysfunctions of struggling ones." - 2025 DORA Report
We've all been to the empathy talk. We nod along, feel inspired, return to our teams where nothing changes. It's not that leaders don't care. It's that we're afraid to systematize culture the way we systematize delivery. We think it should come naturally, but it actually requires intention. Culture is created by the accumulation of things that people do, not what they say.
Technical debt happens because we've accumulated relationship debt. This talk introduces a framework for systematically managing the four directions of your internal network:
- guiding down,
- aligning up,
- partnering laterally,
- and networking broadly.
When these break down, the symptoms show up as technical debt, knowledge silos, and teams that can't execute your innovation strategy.
Takeaways:
1. How to diagnose which relationship direction your team is neglecting - and how that manifests as technical or organizational debt
2. A practical framework for rebuilding guiding, aligning, partnering, and networking without adding management overhead
3. Why your refactoring strategy depends on relationship infrastructure (and how to build it systematically)
