Organizational Debt: Why Your Operating Model is Killing Your Velocity

Digital transformation often devolves into a game of "organizational Tetris"—moving boxes on an org chart while the actual friction of delivery remains unchanged. We rename Project Managers to Product Owners and Silos to Squads, yet dependencies persist, deployment frequency stalls, and teams burn out under the crushing weight of cognitive overload. Why? Because we are optimizing for a static hierarchy, not for the dynamic flow of value or the cognitive capacity of our people.

In this session we will demystify the myth that the “Org Chart” is the Operating Model. We will explore why modern software architectures require a radical rethinking of how teams are organized and interact, using the empirically-backed patterns of Team Topologies and the value stream insights of the Project to Product movement. We will show that the real constraints on velocity are not technical debt, but “organizational debt” – the invisible cognitive load on Stream-aligned teams and the lack of defined Interaction Modes.
