Your Architecture Modernization Will Fail: Team Boundaries and Patterns That Actually Work
You picked strangler fig. You hired great architects. You have executive support. And 18 months later, you're drowning - releases slower than before modernization started, teams working 60-hour weeks, senior people quitting.
This keeps happening because we've been borrowing from the wrong disciplines. Civil engineering. Manufacturing. Disciplines where steel properties and gravity are predictable. But software doesn't live in that world.
Software lives in systems that are complicated, with rigid code executing inside unpredictable, constantly-shifting business contexts. When you can't predict the future, requirements-driven design fails. Pattern-first thinking fails. And dual-mode operation becomes an exponential death spiral.
This talk shows you why modernization efforts die (hint: it's not bad patterns - it's bad assumptions), and what actually works:
• **Stressor analysis over requirements** - random simulation reveals what survives when business contexts shift
• **Residues over patterns** - designing for attractor movement, not today's abstractions
• **Team boundaries that follow architectural stress** - integrating Residuality Theory with Team Topologies
• **Cognitive load as architectural constraint** - dual-mode isn't "temporary inconvenience," it's where teams drown
You'll leave with red flags that predict failure, a framework that integrates architecture and organization, and a checklist for designing systems that survive when the business context inevitably moves.
Based on real enterprise engagements across European banking, retail, and logistics. No hand-waving. No "it depends." Just what works and what doesn't.
The sociotechnical debt of AI: breaking Conway's Third Law (?)
Yes, the famous Conway has two other laws that we don't talk much about... and what is the link with AI and sociotechnical systems? Let's see... :-]
This talk introduces the concept of "AI organizational debt", the hidden costs and constraints that emerge when organizations bolt AI capabilities onto existing team structures without considering the broader sociotechnical implications.
Through a blend of academic research, practical experience, and slightly desperate humor, we'll explore how traditional enterprise architecture patterns clash with the unique demands of AI systems. You'll learn why your carefully designed team boundaries might create unexpected AI bottlenecks and how to reshape your organization to better support human and artificial intelligence. Using real-world examples, we'll examine patterns and anti-patterns in AI adoption and propose a new framework for thinking about organizational design in the age of AI.
Data Platform teams are not your business analysts
Your data platform team is drowning. Not in technical complexity, but in business domain expectations. While they should be building world-class distributed systems and developer experiences, they're instead trying to understand supply chain optimization, marketing attribution, and financial forecasting. This is a recipe for failure.
This talk confronts the uncomfortable truth: many organizations are destroying their data platform teams by expecting them to be both platform engineers AND business domain experts across every department. Using Team Topologies principles, we'll establish clear boundaries between platform capabilities and business ownership.
You'll learn:
- Why stream-aligned teams must own their data models and business rules, period.
- How to build data platform APIs and tooling that empower without requiring business context
- The critical difference between enabling data ownership vs. being the data owner
- Practical patterns using Event Storming and DDD to create clear contracts between teams
- Why treating 'data modeling as optional' is organizational malpractice
Data platform teams should excel at building platforms: scalable infrastructure, intuitive APIs, smooth developer experience, and yes - enablement through documentation and support. But they cannot and should not own your business logic. It's time to stop the cognitive overload and let data platform teams be platform teams.
