Eduardo Mendonça

Eduardo Mendonça

Carlos Eduardo Mendonça is a partner at Congruent, a technology consultancy where he leads delivery and client strategy for enterprise product and digital transformation programmes.

He founded destaque.ai, Portugal's first consultancy dedicated to generative engine optimization: the practice of understanding, measuring and improving how generative AI engines surface, cite and recommend brands. As buyers increasingly begin their research inside AI assistants rather than search engines, visibility inside those systems has become a commercial question rather than a marketing one, and one most companies still have no way to measure.

To put numbers behind that shift, he ran an empirical study measuring how seven AI engines recommend 251 Portuguese brands across 18 sectors, quantifying how sharply their answers diverge for the same query. The findings expose a discovery layer that behaves very differently from search, with material consequences for how companies are found and chosen.

Solution Architect specialized in Microsoft Power Platform, I’ve had the opportunity to experience this journey from every angle: end user, project manager, business stakeholder, and now architect and strategic deployment leader in large organizations.

I’ve been at the forefront of rolling out Power Platform in complex environments, aligning technological innovation with business goals. In other words: not just building apps, but driving transformation and creating measurable business value.

Throughout my career, I’ve led governance programs, deployed Power Apps solutions to support international initiatives, guided the adoption of AI within business teams… and built communities (4,000 people strong) dedicated to sharing best practices and fostering a sustainable Power Platform culture.

Today, I’d like to share a candid field story: the keys to leveraging Power Platform as a true strategic transformation lever, the practices that really work (and the pitfalls I’ve personally stumbled into 😅)… with one promise: you’ll leave with concrete ideas — and maybe a fresh perspective on your Excel files.

Technology companies rarely struggle because they lack tools, processes, or talented people. They struggle because software delivery has become too complex, important decisions are disconnected from business goals, and transformation initiatives produce activity instead of measurable results.

I help organizations identify and remove the real constraints that slow down engineering: unclear priorities, fragile architecture, ineffective delivery practices, legacy systems, organizational friction, and poorly adopted tools.

My work sits at the intersection of software engineering, product development, technology strategy, and organizational change. I combine more than 20 years of hands-on and leadership experience, including senior roles at Microsoft, to turn complex problems into clear decisions and executable plans.

I work primarily with C-suite executives and senior technology leaders on the restructuring, optimization, and transformation of product, engineering, and broader R&D organizations. This includes clarifying responsibilities, redesigning operating models, improving collaboration between product and engineering, removing organizational bottlenecks, and ensuring that teams are structured around business outcomes rather than internal activity.

Today, I focus particularly on AI-assisted software development, engineering productivity, software modernization, and pragmatic technology transformation. I help leaders and engineering teams decide where AI and modern tools create genuine leverage and where they merely add cost, risk, and complexity.

I challenge assumptions, simplify complicated environments, and focus on changes that improve delivery speed, software quality, organizational effectiveness, and business outcomes.
